Data, Reporting & Analytics for Health & Wellness Companies

by Jason Shafton

Most health and wellness teams can produce a HIPAA-compliant report on demand. Few can tell you which program actually moved patient outcomes. We build the analysis layer that answers that question, inside the privacy rules you already operate under.

The Problem

Dashboards track activity, not whether care or coaching actually worked

Wellness platforms and medical practices generate monthly utilization and compliance reports on schedule, but those reports rarely say whether a specific program, protocol, or intervention changed a patient outcome. The gap shows up at budget time: leadership can point to session counts and engagement rates, but not to which offerings are worth renewing or cutting. That ambiguity slows every downstream decision, from staffing to which service lines to expand.

HIPAA and state health-privacy rules block the shortcuts generic analytics teams rely on

Standard business intelligence practices – pooling raw records into a shared warehouse, joining datasets on identifiable fields, exporting to third-party BI tools without a BAA – create compliance exposure the moment patient data is involved. Analysts without healthcare experience either avoid the analysis entirely or build something that technically works but would not survive a privacy audit. Either outcome leaves the organization without the insight it needs.

Outcome measurement needs clinical framing that generic metrics cannot supply

Revenue-per-user and session-completion rate tell you engagement, not whether a treatment protocol or coaching program produced a measurable health result. Building real outcome measurement means defining the right endpoint for the intervention, accounting for confounders like patient adherence, and applying statistical methods suited to small clinical cohorts rather than consumer-app sample sizes. Teams without that background end up reporting numbers that look precise but do not support a real clinical or business decision.

How We Help

We start with a compliance map, not a dashboard build. Before touching a single query, we document exactly what patient data you hold, where it lives, who can access it, and which analyses are safe to run without a new BAA or de-identification step. That map becomes the boundary every later deliverable operates inside, so you are never choosing between insight and compliance.

From there we define outcome measurement for your specific programs: what result each intervention is supposed to produce, what data already captures it, and what gap needs a new tracking field before the number means anything. This is where most health analytics projects go wrong – they start building reports before anyone has agreed on what a good outcome looks like. We build the reporting layer only after that definition is locked, so every report ties back to a decision someone is actually going to make.

Execution means embedding with your clinical, operations, and compliance staff rather than handing you a dashboard and walking away. We sit in the same reviews clinical leads already run, translate what we see into analysis, and flag where a metric is drifting before it becomes a compliance or outcome problem. The result is a reporting system that clinical staff trust because it reflects how they actually evaluate care, and that operations can use because it also tracks cost and utilization in the same view.

What we deliver

A HIPAA-compliant report and a useful one are not the same thing. Most health analytics builds stop at the first and call it done – the ones that change outcomes go further and define what result each program is supposed to produce before they build a single dashboard.

Our Methodology

The engagement runs as a 90-day build, not an open-ended retainer. Weeks 1-2 are the compliance map: what data exists, where it lives, and what's safe to analyze as-is versus what needs de-identification first. Weeks 3-6 define outcome measurement program by program – the endpoint, the existing data source, and any new field that needs to start being captured. Weeks 7-12 build and validate the reporting layer against those definitions, with clinical and operations staff reviewing outputs before anything is called final. The difference from a typical analytics consultancy is sequencing: we refuse to build a dashboard before the outcome definition is locked, because a fast dashboard built on the wrong definition just gives leadership a confident-looking wrong answer.

How We Work

First 30 days is the compliance map and stakeholder interviews – we are not writing queries yet, we are figuring out what is legally and practically possible with your data. Days 31-60 is where outcome definitions get built with your clinical leads and the first reporting prototypes get tested against real data. Days 61-90 is validation and handoff: clinical and compliance staff sign off on what the reports actually mean, and your internal team learns to maintain them. One analytics strategist with healthcare data and HIPAA experience leads the engagement; you provide data access, a compliance contact, and time from clinical leadership to define outcomes with us. Monthly check-ins cover what the data is showing, what is still ambiguous, and what needs to change in how something is tracked. Most engagements run 6-12 months, because clinical outcome cycles do not move on a monthly SaaS reporting rhythm – a protocol change needs a full patient cycle before the data says anything real.

If your health & wellness company needs data, reporting & analytics leadership, we should talk.

Frequently asked questions

How much does health analytics cost for a wellness or medical company?

Engagements typically run $20K-45K a month depending on how much of your data is already structured, how many programs need outcome definitions, and how much clinical stakeholder time is available. That range is close to what one senior data hire costs before benefits, and you get HIPAA-aware analytics strategy plus embedded execution instead of a single generalist. Companies with clean EHR or platform data on the low end of complexity land toward the bottom of that range.

How long before we see results from health analytics work?

The compliance map and first reporting prototypes are usually ready in 30-60 days. Outcome measurement that reflects a full patient or program cycle typically needs 60-90 days before the numbers are stable enough to act on. Real decisions – renewing a program, cutting one, reallocating clinical staff – usually get made in months 4-6, once a full reporting cycle has run.

How does your team work with our clinical and compliance staff?

Our strategist sits in your existing clinical review cadence rather than asking you to attend a separate analytics meeting. Compliance stays involved from the first week, because the compliance map is the foundation everything else is built on, not a sign-off at the end. Clinical leads define what a good outcome looks like for their programs; we handle the data work and statistical framing.

What makes Winston Francois different from a traditional analytics consultant?

Most analytics consultants bring business intelligence skills to healthcare data and either miss the compliance risk or avoid meaningful analysis to stay safe. We start from the compliance boundary and build outcome measurement inside it, so you get real clinical insight without a privacy exposure. We also embed in your existing operating cadence instead of delivering a report and disappearing.

How do you measure ROI on a health analytics engagement?

We track whether outcome measurement actually changed a decision – a program renewed, cut, or restructured based on data rather than instinct – alongside cost and utilization trends tied to the same reporting. We also track whether the reporting system holds up under a compliance review, since a report that gets pulled for privacy issues has negative ROI regardless of the insight it produced. Results show up as decision quality and audit-readiness, not just a dashboard being live.

What type of health or wellness company should consider this?

Organizations with real patient or program data and more than one active offering they need to evaluate – multi-location practices, wellness platforms with several program tracks, telehealth companies, and health tech startups past initial launch. If you are a single-location practice with one core service, the compliance-map investment is likely more than you need right now. The right first step is a compliance assessment to confirm what analysis is actually possible with your current data setup.
