Marketing Operations for Drone Tech Companies

by Jason Shafton

Most drone tech companies attach a generic SaaS martech stack to a hardware sales motion, and the gaps surface as dead leads, missing attribution, and a founder who still closes every deal personally. We rebuild the marketing operations layer – CRM, lead routing, reporting – around how drone companies in ag, inspection, delivery, and defense actually sell. The outcome is a system both marketing and field sales trust enough to use.

The Challenge

Marketing tools and the field sales workflow don't communicate with each other

Inbound leads land in HubSpot or Salesforce, but the reps closing deals live in a fleet management tool, a spreadsheet of demo requests, or a group text with the ops team. Nobody built the connector, so leads generated by marketing sit untouched while reps work whoever called them directly. Marketing reports pipeline that sales has never seen and sales closes deals marketing can't take credit for.

No lead routing rules for a buying journey built around demos and pilots

A drone company's highest-intent lead often isn't a form fill – it's someone who showed up to a trade show demo, flew the aircraft, and left a business card with a field rep. That lead needs to hit the CRM the same day, get the same nurture treatment as a web lead, and route to the rep who ran the demo. Most drone companies have no process for this at all, so trade show and pilot-program leads evaporate within a week.

The stack never matured beyond founder-led sales

At $2M-$5M ARR the founder or a single sales lead closed every deal by relationship, and the CRM was a place to store contact info, not a system of record. Past $10M ARR that habit is still the default: no lead scoring, no SLA between marketing and sales on response time, no shared definition of what counts as a qualified lead. Marketing keeps generating volume that sales has no process to work.

One-size-fits-all messaging for four entirely different buyers

An ag operations director evaluating a spraying drone, a utility inspection manager evaluating flight autonomy and data output, and a defense procurement officer evaluating a multi-year RFP are not the same buyer and don't move through the same lifecycle. Most drone companies run one lead scoring model and one nurture sequence for all of them, which means the content that should accelerate a 12-month defense procurement cycle instead gets sent to an ag buyer ready to book a demo next week.

How We Can Help

We begin with an audit, not a rebuild. Before touching a single workflow, we map your real lead flow from end to end: every source (web form, trade show scan, RFP portal, channel partner referral), every handoff, and every point where a lead currently goes to die.

Then we design routing logic tailored to your sales motion. That means creating lead scoring around buying signals specific to hardware sales – fleet size listed on a form, RFP language in an inbound message, a trade show badge scan followed by a demo request within 48 hours – rather than using a generic SaaS scoring model pulled from a template.

Wherever possible, execution happens within your current CRM. We're not here to rip out HubSpot or Salesforce and force a migration – we're here to make the CRM you already pay for accurately reflect how your company sells.

We rebuild measurement around what your leadership team genuinely needs to know. Most drone companies we begin with report vanity metrics – website traffic, MQL volume – without a connection to revenue. We create reporting that breaks down pipeline by source, vertical (ag, inspection, delivery, defense), and sales rep, so a VP of Marketing entering a board meeting can explain what marketing spend is actually producing without building a manual spreadsheet the night before.

What separates this from a generic RevOps consultancy is our specific experience doing this for hardware and drone companies, where sales cycles include a physical demo, a pilot program, and sometimes a multi-agency procurement process that a SaaS-trained RevOps team has never encountered. We aren't learning your industry at your expense.

We also won't deliver a Notion doc and vanish. We build the workflows, test them with real leads during the first sprint, and train your team – marketing, sales ops, and the field reps who will actually use the routing rules – so the system continues working after we leave.

What we deliver

If your highest-intent lead is a person who flew your aircraft at a trade show, but your CRM doesn't know it happened, your marketing ops isn't broken – it doesn't exist yet.

Our Methodology

We deliver this through a 90-day sprint divided into three phases. Days 1-30 focus on audit and design: we pull your real CRM data, interview marketing, sales, and at least one field rep who conducts demos, then map every lead source to what happens after capture. The phase concludes with a documented lead flow and a scoring/routing model tailored to your buying process, reviewed and approved by both marketing and sales leadership – not marketing alone, because a system sales hasn't bought into will be ignored within a month.

Days 31-70 cover build and integration. We put the routing rules and lifecycle stages into your existing CRM, connect it with fleet management or ERP tooling when an integration path is available, and launch the reporting dashboard. This phase runs on live leads rather than test data, so by day 70 the system has already handled real trade show scans and web inquiries, revealing edge cases no spec document can surface.

Days 71-90 focus on validation and handoff. We pressure-test the SLA using real response-time data, refine scoring based on which leads actually became demos and pilots, and train your team to operate everything independently. By day 90, the objective is a system your team trusts and owns, not an ongoing dependency on us.

Our Working Process

Every engagement begins with a two-week paid audit before build work starts, giving you visibility into the true state of your lead flow and the exact fixes we'd recommend before you commit to the full sprint. If the audit finds that your marketing ops is healthier than expected, we'll say so and reduce the scope accordingly – we don't inflate engagements.

The core team stays small and senior: a marketing ops lead responsible for the CRM and routing build, with Jason directly involved in strategy and stakeholder alignment across marketing and sales. We don't assign junior analysts to client work or give you a constantly changing cast.

Throughout the 90-day sprint, the cadence includes a weekly working session with your marketing and sales leads, along with async Slack access for time-sensitive issues – a broken routing rule can't wait until next week's meeting. Following the sprint, most clients shift to a lighter monthly retainer for reporting review and ongoing iteration as the sales process changes, especially when adding new verticals (moving from ag-only into inspection, for example) that require distinct lifecycle rules.

We work within the tools you already use. We're not trying to sell you another CRM or martech platform – the answer is almost never buying more software, but correctly connecting and configuring what you already pay for.

If your drone tech company needs marketing operations leadership, we should talk.

Frequently asked questions

What does marketing operations work for a drone tech company usually cost?

The initial audit costs $8K-$15K, based on the number of lead sources and systems we have to map. The complete 90-day build, including CRM redesign, routing logic, and reporting, generally costs $25K-$55K depending on integration complexity – a company whose fleet management system requires a custom bridge to the CRM will cost more than one operating with a single tool.

How soon will we see the marketing ops fixes working in practice?

Routing and scoring updates will go live within the first 30-45 days because we build with real leads throughout the sprint instead of waiting for the end. The broader change – getting marketing and sales to trust the same numbers in a meeting – generally requires the full 90 days and one or two sales cycles to fully validate, since hardware deals that include a pilot-program stage don't close overnight.

Will our internal marketing and sales teams need to learn new tools?

No. Instead of adding new software, we build within the CRM and reporting tools you already use – HubSpot, Salesforce, or whatever you're on.

What makes this different from hiring a general RevOps consultant or marketing agency?

Most RevOps consultants design systems for SaaS companies, where the whole buying journey takes place on a screen. Drone tech sales includes a physical demo, sometimes a pilot program, and frequently a formal RFP or procurement process that a SaaS-trained consultant has never modeled.

How do you evaluate ROI from a marketing operations engagement?

We measure it through fewer leads disappearing between capture and the first sales touch, improved response time against the SLA we establish, and reporting accuracy – whether marketing and sales leadership can view the same dashboard and agree on what it means. We don't invent a pipeline-dollars-generated figure because marketing ops doesn't directly create pipeline; it prevents pipeline from leaking.

Is this the right fit for our drone company at its current stage?

This is designed for Series A/B and growth-stage drone companies, approximately $5M-$100M ARR, where the founder has stopped personally closing every deal but the marketing and sales systems still operate as if they do. If you're pre-revenue and every sale remains founder-led, you don't need this yet – a CRM and spreadsheet will suffice.
